A PCBA component shortage needs a controlled response, not a faster substitution. First confirm the affected MPN, BOM revision, required quantity, usable stock, open orders, and the date production will stop. Then compare sourcing and alternative-part options with engineering, quality, procurement, and customer approval. No replacement should enter production until its technical scope, supply evidence, validation, commercial impact, and effective build are recorded.
The useful output is a shortage decision sheet for each affected BOM line. A list of distributor links is not enough.
1. Confirm the shortage before changing the plan
Start with the exact BOM line, usable inventory, confirmed supply, and production stop date.
Shortage notices often begin with one piece of incomplete information: a supplier moved a date, a distributor shows no stock, or an ERP balance falls below demand. Before escalating, rebuild the position from current records.
For the affected line, record:
customer part number, MPN, manufacturer, and BOM revision;
quantity per assembly and remaining build demand;
usable on-hand inventory, including revision and quality status;
confirmed open orders, supplier, quantity, and delivery evidence;
approved alternatives already listed for the project;
next build date and the date material is required at the line;
work in progress, finished stock, service demand, and allocation priorities.
“On hand” does not always mean usable. Material may be quarantined, assigned to another customer, outside an approved date-code rule, missing traceability, exposed beyond its handling control, or linked to an older product revision.
Confirm the shortage against the current production plan. A four-week supplier delay may stop one project and have no effect on another with sufficient approved stock.

2. Use seven steps to reach an approved response
A shortage response moves from evidence to options, validation, approval, and controlled release.
Step 1: issue the alert with a decision date
Name the affected project, BOM line, quantity at risk, current supply evidence, and the build that may stop. Set the date by which a decision is needed. “Urgent shortage” gives the team no planning point.
Step 2: protect remaining material
Reconcile usable stock and confirmed supply. Block accidental consumption by the wrong revision or project. Review WIP, rework stock, engineering samples, service stock, and customer-supplied material before declaring a new purchase requirement.
Step 3: compare supply options in a fixed order
Start with the released MPN through an authorized or approved channel. Check scheduled releases, manufacturer allocation, approved distributors, and customer-owned stock. Next, review already approved alternatives. New technical alternatives, independent-channel purchases, and redesign have different approval and validation burdens; list them separately.
Step 4: screen technical alternatives
An alternative review should cover exact package and footprint, pinout, polarity, electrical limits, timing, analog behavior, thermal performance, lifecycle, firmware interaction, programming, test limits, and required certification or customer constraints. “Pin compatible” is only one check.

Step 5: define source verification
If an approved authorized source cannot meet the build, document the proposed channel and evidence. ECIA’s overview of SAE AS6496 distinguishes authorized distribution from independent distribution and describes disclosure, traceability, return, and inventory-control requirements in the authorized channel. Depending on risk and customer requirements, the control plan may include CoC and traceability review, visual and marking inspection, lot/date-code review, X-ray, XRF, decapsulation, or electrical testing. Testing reduces defined risks; it does not turn an unknown source into an authorized one.
Step 6: obtain technical and commercial approval
The approval request should state part, source, quantity, price impact, schedule impact, validation plan, remaining risk, excess-material ownership, and effective build. Engineering approves technical suitability. Quality approves the verification and release controls. Procurement confirms commercial terms. Customer approval is required where the contract, specification, regulated use, or project rules demand it.
Step 7: validate and release the option
New alternatives may require sample inspection, programming confirmation, bench testing, first-article assembly, AOI or X-ray review, ICT or functional testing, reliability checks, and customer sample approval. Release the new material only after acceptance criteria are met and the BOM, AVL, work order, and effective point are updated.
3. Keep the supply option and technical approval separate
Availability creates an option; engineering and quality evidence decide whether it can be used.
A shortage creates pressure to treat availability as approval. Keep two questions separate:
Can this exact material be obtained in time? Procurement answers with source, quantity, price, lead time, terms, and traceability evidence.
Can this material meet the product and manufacturing requirements? Engineering and quality answer with specification comparison, validation, and approval conditions.
The same split applies to independent-channel material of the original MPN. The part number may match the BOM, but source risk still needs a documented decision. Conversely, an authorized alternative may have strong source evidence and still require firmware or test changes.

4. Return to production through a controlled release
The approved option must reach purchasing, kitting, setup, inspection, programming, and test records.
Approval in an email does not update the line. Record the final MPN, manufacturer, source, received lot, required inspection, validation result, BOM or AVL revision, and effective work order. Identify whether the approval is permanent, temporary, lot-specific, or quantity-limited.
At incoming control and kitting, verify the released option against the approval record. Segregate unapproved stock. Update feeder setup, first-article checks, programming, test limits, labels, and as-built traceability where the change affects them. If the original part later returns, decide whether production stays with the alternative or changes back through the same control process.
Shortage closure means the approved material has reached production with the correct records. It does not mean someone found stock.

Frequently asked questions
Should we buy independent-channel stock to protect the schedule?
Only after disclosing the source, reviewing traceability and risk, defining inspection or testing, confirming commercial terms, and obtaining the required approvals. The schedule benefit must be compared with validation time and residual risk.
Can a brokered part use the same incoming inspection as authorized stock?
The control plan should reflect source risk, part type, application, available traceability, lot consistency, and customer requirements. A single standard inspection plan is unlikely to address every independent-source case.
When is a pilot build needed for an alternative?
Use a pilot or controlled first article when the alternative can affect assembly, firmware, electrical behavior, test limits, reliability, certification evidence, or customer acceptance. Define the sample size and pass criteria before the build.
Who approves the final shortage option?
Procurement owns the commercial source information, engineering owns technical suitability, quality owns the verification and release plan, and the customer approves where required. The project owner records the decision and effective build.
